We exist to close the gap between leadership potential and leadership practice — one workshop, one team, one breakthrough at a time.

Our story

Transform Leader Workshops was founded in 2014 by Dr Fiona Caldwell, an organisational psychologist who spent fifteen years inside FTSE 250 companies watching talented managers struggle — not because they lacked intelligence or ambition, but because no one had ever shown them how to lead. She noticed that most corporate training programmes were passive, generic and quickly forgotten. She set out to build something radically different.

From a single pilot programme with a mid-sized Edinburgh technology firm, we have grown into a team of eight facilitators, two researchers and a dedicated client-experience function. Our workshops have been delivered in boardrooms, retreat centres, factory floors and virtual breakout rooms across the United Kingdom, Ireland and mainland Europe.

Despite our growth, we remain fiercely independent. We have no investors to satisfy, no franchise model to protect and no off-the-shelf courseware to push. Every programme we deliver is designed from scratch around the people who will be in the room — because leadership is always contextual, and cookie-cutter solutions produce cookie-cutter leaders.

Mission and values

Our mission is straightforward: to develop leaders who are self-aware, strategically minded and genuinely committed to the growth of the people around them. Everything we do flows from five core values that guide our facilitation, our business decisions and the way we treat one another.

Depth over breadth

We would rather go deep with fewer clients than spread ourselves thin. Every engagement receives our full creative and intellectual energy, and we limit the number of concurrent programmes so quality never slips.

Evidence first

Our methods draw on peer-reviewed research in psychology, neuroscience and behavioural economics. We stay current through academic partnerships and our own longitudinal impact studies, ensuring that every technique we teach has robust support behind it.

Radical candour

Growth requires honesty. We create spaces where participants can give and receive frank feedback without fear, and we model that same candour in our own client relationships — including telling you when a workshop is not the right solution.

Inclusive by design

We proactively design for diversity — in our facilitation materials, our case studies, our participant selection guidance and our own hiring. Leadership belongs to everyone, and our programmes reflect that belief in every detail.

Lasting impact

A great workshop day means nothing if behaviour reverts on Monday morning. We build reinforcement mechanisms — coaching check-ins, peer triads, digital nudges — into every programme so that learning translates into lasting habit change.

Our journey so far

From a single pilot in Edinburgh to partnerships across the UK, here are some milestones that have shaped who we are today.

2014 — The first workshop

Dr Fiona Caldwell delivers a two-day pilot programme for 12 engineering managers at an Edinburgh tech company. Participant feedback scores average 4.8 out of 5, and the company immediately books a second cohort.

2016 — Growing the team

We bring on three associate facilitators — a former NHS clinical director, a retired Royal Navy officer and an executive coach with 20 years of private-sector experience — expanding our ability to serve diverse sectors.

2018 — Research partnership

We launch a longitudinal impact study with the University of Strathclyde, tracking behavioural change in workshop alumni over 18 months. Early results show a 34% improvement in team-engagement scores among participants' direct reports.

2020 — Virtual pivot

When in-person delivery becomes impossible, we redesign our entire curriculum for virtual delivery within six weeks. Our online programmes receive the same satisfaction ratings as our face-to-face sessions, proving that connection transcends format.

2023 — 1,000th leader trained

We celebrate training our one-thousandth participant and launch our Executive Coaching Circles programme for C-suite leaders seeking ongoing peer support.
